4Ls retrospective: Liked, Learned, Lacked, Longed For template
The 4Ls cover what people enjoyed, what they found out, what was missing and what they wished they had. The mix of feelings and facts makes it a good all-rounder, and Learned is a column most formats leave out.

When to use it
- The end of a project or a long piece of work
- Teams that want to record what they learned, as well as what went wrong
- A retro where people's mood matters as much as the process
The columns
Liked
What did you enjoy or appreciate?
For example
- The new standup format
- How quickly support escalations were handled
Learned
What did you find out that you did not know before?
For example
- Our search index rebuilds nightly, not hourly
- Customers use the export far more than we thought
Lacked
What was missing or got in the way?
For example
- Time for code review
- A clear owner for the API docs
Longed For
What do you wish we had?
For example
- A proper test environment for mobile
- One week without meetings each quarter
Facilitator tip
Ask people to add to every column before anyone votes, or Lacked fills up and Learned stays empty.
