Lean Coffee retrospective template
Lean Coffee is a meeting with no agenda until the room writes one. Everyone adds topics, everyone votes, and the team works through them in vote order, a few minutes each. When the timer runs out, the room decides whether to keep going or move on. It is the format this site was brewed for.

When to use it
- Teams who find fixed retro columns too narrow
- Communities of practice, guilds and meetups
- Any meeting where you do not know in advance what needs discussing
The columns
To Discuss
Topics waiting their turn, most votes first.
For example
- Should we keep the two-week sprint?
- How do we share on-call more fairly?
Discussing
The topic the room is talking about now.
For example
- Why the last release slipped
- What we want from the next hire
Discussed
Topics the room has finished with, with takeaways and actions.
For example
- Agreed to trial a release checklist
- Parked the hiring question until next month
Facilitator tip
Keep the timebox short, five minutes or so, and let the keep-going vote extend the topics that need it.
