Three Little Pigs retrospective template
The fairy tale gives the team three houses to sort their work into. Straw houses would blow over at the first gust. Stick houses stand up but need reinforcing. Brick houses are the parts of the process that hold firm. People rarely need the format explained twice.

When to use it
- Looking at the health of a system, a process or a codebase
- A team that is new to retros and wants something easy to follow
- After an incident, to sort what failed from what held
The columns
🛖 Straw Houses
What is fragile and would fall over under pressure?
For example
- Deploys depend on one person's laptop
- No runbook for the payment outage
🏠 Stick Houses
What works for now but needs reinforcing?
For example
- Code review happens, but slowly
- The staging environment is shared and often broken
🧱 Brick Houses
What is solid and worth protecting?
For example
- Pairing on anything risky
- The weekly demo to stakeholders
Facilitator tip
Discuss the straw houses first. They are where the next incident comes from.
